Overview
The product was a white-label mobile commerce platform powering more than 30 brands.
Features developed for one client could often become opportunities for many others, making consistency a critical requirement for both product scalability and business growth.
Over time, iOS and Android evolved independently. Similar features behaved differently across platforms, engineering teams followed separate implementation approaches and new client requests increased the complexity of an already fragmented product.
I joined the project alongside a Product Owner and worked closely with Android, iOS and QA teams to establish a shared framework connecting design, engineering and client expectations.
Auditing the Platform
I began by auditing the largest client applications across both platforms.
The goal was to understand where experiences diverged and how those inconsistencies affected both users and delivery teams.
The audit revealed recurring patterns. Similar actions often required different interaction models, navigation structures or component behaviors depending on whether users were on Android or iOS.
These inconsistencies created unnecessary complexity for users, increased implementation defects and made new feature development harder to scale.
At the same time, client-specific requests were continuously being added to the platform without a clear strategy for reuse, creating additional maintenance and delivery challenges.
Creating a Shared Delivery Framework
The solution required more than interface improvements.
Working alongside the Product Owner, I helped establish a structured delivery process connecting product planning, design, engineering, QA and client approvals.
Every new feature was designed for both platforms from the beginning, with documented behaviors, platform-specific considerations and implementation guidance.
Usability testing and stakeholder reviews were introduced earlier in the process, allowing teams to validate assumptions before development and identify issues before they reached production.
The objective was not to make Android and iOS identical. It was to ensure they delivered the same product experience while respecting platform conventions.
Building for Reuse
The platform operated in a white-label environment where features developed for one client could often benefit many others.
As part of the design process, we evaluated which client requests should remain exclusive and which could become reusable capabilities across the broader platform.
On iOS, commerce patterns such as lookbook discovery and product quick-buy had to work consistently while still carrying each brand’s visual identity.
Brand homes followed the same reusable structure across clients, each with its own visual language.
The same delivery framework applied across Android — from product discovery to cart and checkout — so shared patterns could scale without flattening brand differences.
This approach improved consistency while creating new opportunities for the business to package and offer proven features to additional clients.
The result was a product that became easier to evolve, easier to sell and easier to maintain.

Reflection
One of the most valuable lessons from this project was understanding how closely product quality and team alignment are connected.
Many of the inconsistencies we observed in the applications originated long before implementation. They emerged from disconnected processes, unclear ownership and different interpretations of the same requirements.
By creating a shared framework for decisions, reviews and delivery, the team was able to improve both the user experience and the way the product evolved over time.
